Hiring Didn’t Stop. It Moved Up a Level. 📈
Most founders ask whether a remote hire can do the job. Fewer ask whether they will improve it..
Across the placements we have made over the last year, a pattern keeps showing up. Remote hires who are not just doing their roles but quietly rebuilding how those roles work. Using AI to remove the repetitive parts, build new workflows, and hand back time that was previously spent on tasks that required effort but not judgment.
Three cases show what this looks like across different industries and functions.
What Is Actually Changing
The junior execution tier isthinning. Not through layoffs, through absorption. Every founder described aversion of the same shift, unprompted, across completely different industries.
An accounting firm: the juniorbookkeeper who just does data entry has no use anymore. A tax firm: theintermediate tax assistant role, the one that takes three years to ramp up, isbeing replaced by AI prep tools. A marketing agency: the person doing manual, repetitive outreach has been replaced by a system. Not one described layoffs.Every one described hiring fewer people, at a higher level.
The intermediate tier is themost exposed. These are roles that require ramp-up time but not deep domainjudgment. What remains is the question of whether this person can check theAI’s work and catch what the system misses. Indeed’s data shows US job titlesreferencing AI tripled between 2022 and early 2026. Demand did not leave thosefunctions. It moved to the version of the role that can work alongside AI.
Four of five founders had aburned-by-vendor story. In three cases it pushed them toward doing itthemselves. Not because AI was capable enough to replace the vendor, butbecause AI lowered the cost of trying. Every vendor kept adding features andprompting them to adopt something new, until people stopped believing the nextchange was worth the effort.
The consistent bottleneck wasnot the tools. It was adoption. One founder built an agent nobody on the teamuses. Another created an internal training tool and watched it sit untouched. The hardest part of any AI implementation, as described by every founder in theresearch, is getting the team to actually use what has been built.
Nobody could point to their ROIon AI. Including the founders with in-house development teams and months ofbuild time. No baseline, no before-and-after, no clear way to say what thespend returned. That is not a reason to stop. It is a reason to sequence thework differently, starting with what is measurable.
The Role That Kept Coming Up📈
Every founder, unprompted, described wanting the same thing: someone to build the AI and automations, keep them running, and help the team actually use them.
Not a consultant. Not a managed service. Someone embedded in the business, working in the tools already in place, building systems that stick. The question most of them had was whether it needed to be full time. It tends to make the most sense for businesses that have not yet built out a dedicated AI function. That is the shape Goodwork Fractional takes -- an AI Specialist working 10 hours a week, starting with an audit of your current workflows and tech stack: what to keep, what to cut, and whether something is worth building from scratch or simply cheaper to subscribe to. From there, they build toward the highest-impact work, with a Senior AI Coach directing the work and a peer group of AI Specialists sharing what is working across other SMBs.
For founders who need something more dedicated, a full placement is the other path.
Thinking About How AI Is Changing Your Next Hire?
The roles founders are hiring for now look different from two years ago. Some have shrunk. A few new ones have emerged that barely existed before. If you have a role where AI is changing what the work requires, it is worth a conversation about what that hire actually looks like.
For a lot of EO founders, that hire is closer than it feels right now.
